How do you ensure that sales teams actually use the materials you create? What’s your adoption strategy?

Why interviewers ask it
Sales teams ignore most of what marketing sends, and interviewers have watched it happen. They want to hear that you treat reps as customers with a job to do and that you can bring managers along.
It scores mainly on cross-functional influence. The rubric says a Strong answer on cross-functional influence navigates disagreement productively.
How to structure your answer
- Start with the rep’s problem. Ask what they hunt for mid-deal and build that first.
- Co-create. Draft with two or three reps so the language sounds like theirs.
- Put it where they work. Surface it in the CRM, the call tool or Slack, and skip the separate portal.
- Enlist managers. Give them a short prompt to reference the material in pipeline reviews and coaching.
- Measure and prune. Track opens and mentions on calls, ask why reps skip things, and retire what goes unused.
What a strong answer sounds like
The company and the numbers are fictional. Your answer needs real ones.
“Adoption is mostly decided before the asset exists. If a rep didn’t ask for it, they won’t open it. So I’d start by sitting in on calls and asking two reps what they search for in the middle of a deal. Say both tell me it’s a security answer. I’d build that one page with them, put it in the tool they already live in, whether that’s the CRM or Slack, and give their manager a two-minute script to mention it in the weekly pipeline call. Then I’d check usage at thirty days. If fewer than twenty percent of reps opened a page, I wouldn’t send a reminder. I’d ask three of them why, and I’d usually hear it’s too long or hard to find. Anything nobody touches in a quarter gets cut.”
What a weak answer sounds like
“I would create great content, announce it in an email and a Slack post, and host a training session. I’d also make sure everything is organized in our content platform so reps can find it easily.”
The weak answer assumes an announcement leads to use. Explain how you would learn what reps need, put the material in their workflow, and get managers to reinforce it.
Follow-ups to expect
- What if a manager won’t support it?
- How do you know reps are using it on real calls?
- What do you do with content that nobody opens?
- How do you handle a top rep who ignores everything?
Pick the two you find hardest and practice those first. The follow-up questions guide explains how to handle the rest.

Frequently asked questions
- Is a content platform enough to drive adoption?
- No. A platform makes material easy to find, but reps only open what helps them in a live deal. Say how you would earn that trust.
- What adoption number should I quote?
- Invent a believable one from your own experience, such as the share of reps who used an asset in a call within a month. Say how you measured it.
