Market research

Walk me through your approach to building or refining buyer personas. What research methods do you use?

Ground personas in interviews and behavioral data, not demographics or assumptions. Define personas by the job they are trying to do and the trigger that makes them buy, validate them with sales and product, and keep them few and useful. Explain how you would keep them current and how they change decisions.

Why interviewers ask it

Personas are often decorative. Interviewers want to know whether yours drive decisions and rest on evidence.

It scores mainly on market expertise and analytical rigor. On the rubric, a Strong answer on market expertise conducts original research and synthesizes it into actionable insight.

How to structure your answer

  1. Start from decisions. What the personas need to help you decide.
  2. Gather evidence. Customer interviews, sales calls, and usage or CRM data.
  3. Define by job and trigger. What each person is trying to do and what makes them act.
  4. Validate. Check with sales and support and against real deals.
  5. Keep them alive. Review each half year and retire what doesn’t help.

What a strong answer sounds like

The details below are made up. Swap in your own story and figures.

“I start with the decisions the personas should inform, such as who we write to and who sales should target. I gather evidence from twelve to fifteen customer interviews, listening to sales calls, and CRM data on who buys. I define each persona by the job they are trying to do and the trigger that makes them act, not by age or title. For example, an operations lead who has just inherited a manual process behaves differently from one who is optimizing a mature process. I validate with sales by checking whether reps recognize them, and I keep the set to three. Twice a year I review them against closed deals and remove anything nobody used.”

What a weak answer sounds like

“I would create personas with a name, age, job title, and goals. I would use surveys and market research to gather details and share the personas with the team.”

The weak answer describes demographics and a document. Base personas on the job and the trigger, validate them against real deals, and say how they change decisions.

Follow-ups to expect

  • How many personas is too many?
  • What if sales disagrees with the persona?
  • How do you use a persona day to day?
  • When would you retire one?

Write one line for each and say it aloud once. The follow-up questions guide shows how to stay structured when the questions come fast.

Frequently asked questions

Are demographics ever useful?
Sometimes, for targeting. They rarely explain why someone buys, so lead with the job and the trigger.
How do I do this with no research budget?
Use sales calls, support tickets, and a handful of interviews. Even a small amount of direct evidence beats assumptions.
